The real AI challenge for knowledge workers is not replacement. It is cognitive drift.
How workload creep, cognitive offloading, and the new entrepreneurial bottleneck are reshaping intelligent work
The most useful way to think about AI and knowledge work right now is not “AI will replace most jobs” and not “AI will make everyone dramatically more productive”.
It is something like this:

Problem 1: Work redesign pressure
The World Economic Forum’s Future of Jobs Report 2025 is explicit that analytical thinking, creative thinking, resilience, flexibility, agility, AI literacy, technological literacy, and systems thinking remain among the most important capabilities for employers. In other words, the market still prizes higher-order human cognition even as AI adoption accelerates. (World Economic Forum)
At the same time, Anthropic’s March 2026 labour-market report suggests a more multi-layered reality than simple automation panic. Their evidence points to high AI exposure in some knowledge-work roles, but not yet a broad unemployment spike in those occupations. What they do find is early hiring friction, especially for younger workers in more exposed fields. That matters because the pressure may show up first as slower entry, thinner ladders, and role redesign before it shows up as obvious mass displacement. (Anthropic)

Problem 2: Burnout pressure
The second problem is workload intensification. The recent Harvard Business Review article argues that AI often does not reduce work so much as intensify it: tasks get completed faster, but expectations rise, natural stopping points disappear, and “what is possible” quietly becomes “what is expected”. Problem 3: Cognitive offloading drift
The third problem is cognitive offloading. A 2025 mixed-method study in Societies reported a negative association between heavier AI tool use and critical thinking, with cognitive offloading acting as a mediator. That does not settle the question once and for all, but it is a serious warning sign: if people repeatedly offload mapping, discrimination, evaluation, and synthesis, they may weaken the very habits employers still say they need most. Pivot opportunity: Systems over syntax
The entrepreneurial angle is just as important. AI appears to be lowering the cost of prototyping and software production, but that does not make judgement less important. OpenAI’s own framing of the Codex app is revealing: software development is shifting from writing every line yourself towards supervising coordinated agents across design, build, shipping, and maintenance. That suggests the bottleneck is moving away from raw coding effort alone and towards problem choice, system design, specification quality, validation, and feedback loops. (OpenAI)
That is why the right response is not simply “learn more AI tools”.
It is to train the layer above the tools.

Second, Capacity: building the control needed to hold attention, resist drift, and think under load.
Third, Mindware: developing portable reasoning and decision scripts rather than relying on one-off prompts or vague intuition.
Fourth, the G-Loop: map, test, commit, and bank what survives real checks, so that good thinking becomes more reusable and more transferable.
This matters for both founders and intrapreneurs. If AI lowers the friction of execution, then comparative advantage shifts further towards choosing the right mission, framing the right problem, setting the right tests, and building systems that learn from feedback instead of generating noise. The people who do best may not be the people who simply use the most AI. They may be the people who can use AI without surrendering independent reasoning, state discipline, and strategic control. So the practical thesis here is simple:
Use AI as extended cognition, not as a substitute for cognition.
Train reasoning under load.
Protect critical thinking from offloading drift.
Build systems that compound judgement rather than erode it.
That is the deeper opportunity in the AI era.
